Knowledge that currently lives mainly in one person's head (June 2026)
Mac & Cheese; Haitian Mac & Cheese; Pikliz; Cornbread; all rub recipes (All-Purpose, Brisket, Rib, Fry Seasoning, Wing sauces); all injection formulas (pork, beef, chicken); citrus glaze scaling; whole hog rub layering; brisket trimming/separation; smoker fire management; opening/closing judgment calls. Each is a business vulnerability this system exists to close.
Recipe Documentation Standard
Every recipe in the Master Recipe Library (recipes/) records: name, category, base yield, scaling notes, ingredients (weights for rubs), step-by-step procedure, critical control points (temps/rest/texture), food cost, photo, training-video link, last-reviewed date, owner, access level.
Access rule: The Rib Rub is Restricted โ owner only; it never appears in any staff-facing document. All other recipes are Open to trained staff.
SOP Documentation Standard
Every SOP records: name, category, purpose, who performs it, when, equipment, numbered steps, critical checkpoints, common errors, photo/video, last-reviewed date.
Cross-Training โ Governing Rule
No critical function may have only one trained person. Every role has a Primary Owner and a Secondary Backup; when the Primary is absent the Backup executes at the same standard.
Critical Function Matrix (current state)
As of June 2026 Godwin is the single point of failure for all 14 critical functions โ fire/smoker, brisket slicing, mac & cheese, Haitian mac, pikliz, cornbread, coleslaw, fry station, Square/POS, cash handling/close, catering coordination, vendor ordering, opening, closing. All show ๐ด No backup trained.
Cross-Training Protocol
- Backup reads the recipe/SOP. 2. Observes the Primary at least twice. 3. Performs with the Primary present at least twice. 4. Performs independently while Primary observes only. 5. Primary signs off that the backup is trained to standard. 6. Logged with date in the staff training record. Cross-training is not complete until Step 5. Watching someone cook is not being trained to cook.
Knowledge Capture Program
Whenever Godwin creates or modifies a recipe or procedure: document it the same day (72 hours max). A new recipe is not finalized until documented. Rule: if you can make it but haven't written it down, the business doesn't own it yet โ you do.
Quarterly Recipe Review
Every active recipe reviewed in January, April, July, October (first week). Confirm written recipe matches production, costs/sources current, portions accurate, video current. Owner: Godwin.
Training Video Library
Location: Google Drive โ GOD-WIN BBQ / Training Videos. Each critical recipe/SOP should have an accurate, complete video showing the full procedure, narrating control points, and showing the finished product.
